Growth GuideUser acquisition cost: the metric that determines whether your growth is sustainable. Formula, benchmarks and proven reduction strategies.
User Acquisition Cost (CAC) = Total Sales & Marketing Spend ÷ New Customers Acquired. It answers the fundamental question: how much does each new customer cost you?
CAC is only meaningful in context. Compare it to Customer Lifetime Value (LTV). The golden rule: LTV should be at least 3× CAC. Below that, your growth is likely unprofitable.
CAC also has a payback period — how long until a customer's revenue covers their acquisition cost. Shorter is better; 12 months or less is healthy for most businesses.
This guide covers calculating CAC correctly (most businesses undercount), benchmarks by industry and channel, and systematic strategies to reduce it.
Total S&M spend ÷ new customers. Include salaries, tools, agency fees — not just ad spend.
Blended includes organic; paid CAC isolates advertising efficiency. Track both.

Months to recover acquisition cost. Under 12 months is healthy.
Compare SEO, PPC, social, outbound. Reallocate to efficient channels.
Improve conversion rates, increase organic mix, optimise targeting, improve retention.
Track CAC by customer cohort to spot trends.
Your next customer costs more than your average. Plan scaling accordingly.
Calculate true CAC including all costs.
Compare to industry standards and your LTV.
Identify high-CAC channels and campaigns.
CRO lowers CAC across all channels simultaneously.
Invest in lower-CAC channels like SEO and referrals.
Longer customer lifetimes improve LTV:CAC without touching acquisition.
It depends on LTV. SaaS: £100–£500 typical. Ecommerce: £10–£50. What matters is the LTV:CAC ratio, not the absolute number.
Sum all sales and marketing costs (including founder time at market rate) over a period, divide by new customers in that period.
Channel saturation, increased competition, creative fatigue, scaling into less efficient audiences, or tracking issues.
Through conversion rate optimisation, better targeting, creative testing and channel reallocation — the systematic work of lowering acquisition costs.
